Casper Practice Test 3: Questions with Answers

One common type of Casper station involves Approach to Leadership and Decision Making.

The Leadership and Decision Making theme in the CASPer exam evaluate how candidates respond to stressful situations, how they delegate tasks, and how they deal with interpersonal conflict. Rather than rewarding a single “correct” decision, CASPer will focus on how thoughtfully, ethically, and empathetically candidates approach leadership responsibilities. 

This theme reflects real world leadership, where decisions often involve incomplete information, competing priorities, and external factors that must be carefully considered and navigated. 

This section will assess your ability to: 

  • Demonstrate emotional intelligence under pressure 
  • Delegate tasks fairly and appropriately 
  • Communicate clearly and respectfully 
  • Manage conflict while maintaining team cohesion 
  • Balance efficiency with empathy and professionalism 

GENERAL APPROACH

A common pitfall in leadership and decision-making stations is believing that the leader must have all the answers. In reality, effective leaders listen, involve their team, and adapt to circumstances by making collaborative decisions. Strong responses demonstrate an understanding of team dynamics and show thoughtful consideration of individual strengths, limitations, and challenges.

General advice to approaching this station:

  • Acknowledge personal or situational challenges affecting team members
  • Justify delegation decisions based on strengths, workload, and fairness
  • Avoid a top down mindset; leaders facilitate rather than dominate
  • Actively listen and incorporate team input where appropriate
  • Address conflict early using calm, respectful communication
  • Offer support and escalate only when necessary

A helpful way to think about leadership is as a responsibility to support the team, not to command it. The goal is to guide and bring people together, rather than trying to control every decision or prove yourself.

Below are sample leadership-based CASPer questions with model responses to demonstrate how to effectively structure answers in leadership and decision making stations.

Question 1

You are the team leader of a group project with a major deadline approaching within the next week. One of your team members, Chelsy, has requested to take immediate extended leave to travel overseas to support an unwell family member. The rest of the team is already working intensively to meet the deadline, and Chelsy’s absence may place additional pressure on the group and impact overall performance.

This is a challenging situation as it requires balancing responsibility to the team with compassion for a teammate facing personal hardship. I would first speak with Chelsy privately to better understand her circumstances, clarify how much time she needs, and explore how the team can best support her. Given her situation, she may not be in the best emotional or mental state to contribute effectively and pressuring her to do so could negatively impact her wellbeing. I would support Chelsy in taking the necessary time off to be with her unwell family member and reassure her that the team will work together to manage the situation. To minimise the impact on the group, I would discuss redistributing tasks with the team and explore the option of requesting a deadline extension to ensure the project is completed in a realistic and sustainable manner.

2. What strategies could you offer as the leader to reach a decision that both Chelsy and the team feel comfortable with?

I believe this decision should be made collaboratively rather than by one person alone. I would organise a team meeting to openly discuss current responsibilities and identify any tasks that could be reprioritised or redistributed to support Chelsy. With her consent, I would briefly explain her situation to the group to promote understanding and reduce the risk of resentment, as this is beyond her control. The team would first attempt to redistribute the workload in a fair and manageable way to maintain progress. If this is not feasible, I would request a deadline extension to ensure expectations are met without compromising the wellbeing of any team members.

3. Why do you think people often feel pressure to prioritise career advancement over personal wellbeing?

I think many people prioritise career development over personal wellbeing because they equate professional success with happiness and fulfilment. Competitive work environments often reinforce the idea that constant productivity is necessary to secure financial stability and career progression. As a result, slowing down or asking for support can be seen as a weakness. However, I believe that prioritising one’s mental health is a strength, and that true success comes from progressing toward personal and professional goals at a sustainable and balanced pace.

Question 2

You are the team lead for a time-sensitive work project. One of your team members, Caitlin, has discovered a mistake in the data collection that could affect the validity of the results. Reporting this mistake now would delay the project by a week, which may upset other team members who are relying on the current timeline, while ignoring it could compromise the integrity of the work.

As the team leader, my main goal would be to investigate the root cause of the error to prevent it from recurring in the future. I would make it clear that, although the project timeline may need to be adjusted, mistakes happen, and the team will need to work together to address the issue without assigning blame. This approach maintains the integrity of our work while fostering a supportive and collaborative team environment.

2. How would you involve the team in deciding the next steps while maintaining accountability? 

I would lead a group discussion to review the mistake, inviting all team members to share their perspectives on why it happened and how similar errors can be prevented in the future. This would include input from those not directly involved, fostering a sense of shared accountability in revising the task. Once the root cause is identified, I would encourage the team to provide feedback on the best course of action moving forward. After this discussion, I would delegate tasks based on the team’s input, ensuring responsibilities are clear and that the solution has collective support.

3. What strategies would you use to keep a time sensitive project on track while supporting your team and maintaining morale?

To keep the project on track, I would prioritise clear and open communication, holding weekly meetings to review progress, address challenges, and discuss how I can best support team members. I would use a shared calendar with achievable weekly goals, followed by discussions to assess whether adjustments are needed. Key tasks would be prioritised, and timelines adjusted realistically to account for personal or external challenges. I would also encourage team members to raise any concerns early, promoting transparency and preventing small issues from escalating. Finally, I would recognise and celebrate milestones and achievements to maintain motivation and morale.

Question 3

You are the owner of a busy cafe. One of your staff members, Sarah, has been consistently underperforming, frequently arriving late for her morning shifts and making errors in customer orders. This has placed additional pressure on the rest of the team. Some staff members have approached you to complain and have asked that you address the issue directly, while others are concerned that doing so could create tension or a hostile work environment.

In a non confrontational manner, I would discuss my main concerns, such as repeatedly arriving late for work and making errors in customer orders and give her the opportunity to explain any challenges she may be facing. This allows me to fully understand her circumstances and identify ways to support her. Together, we would set clear expectations, establish measurable goals, and agree on a plan for improvement, while offering support such as adjusting her shift schedule or providing additional training if needed.

2. How would you maintain team morale and prevent resentment among other staff members?

To maintain team morale and prevent resentment, I would hold a staff meeting to communicate transparently about the steps I have taken to promote a fair and supportive workplace. I would ensure that no private details are shared, maintaining confidentiality for both Sarah and any staff members who raised concerns, while making it clear that I am available to support anyone with questions or issues. I would encourage the team to reach out to and support one another, fostering a collaborative and positive work environment. Additionally, I would openly recognise and appreciate staff efforts and organise occasional team gatherings or social events to strengthen relationships and create a friendly, welcoming atmosphere.

3. What strategies would you implement to prevent similar issues in the future and ensure smooth cafe operations?

To prevent this situation from happening again, I would hold regular one-on-one meetings with each staff member to discuss how they are managing their workload and any challenges or concerns they may have. I would emphasise that these meetings are intended to support staff while also providing an opportunity to make adjustments where needed, such as improving work schedules, refining workloads, or addressing issues before they escalate. I would set clear expectations for performance, punctuality, and responsibilities to ensure everyone understands their role. I would encourage staff to provide open and honest feedback so they feel comfortable raising concerns at any time, and I would promptly follow up on any suggestions or issues to demonstrate that their input is valued.
